Independent advisory · Post-trade infrastructure

Build it once.

Independent advisory for Central Securities Depositories replacing, upgrading or integrating core post-trade infrastructure.

The position

Your vendor has run this programme twenty times. You are running it once.

Twenty years within Financial Services and nine years on the delivery side of Central Securities Depository infrastructure programmes, now on yours. We sit on your side of the table, with no product to sell and no change requests to defend.

Core post-trade replacement is a once-in-a-generation decision for a market infrastructure. The advice you take should come from someone whose only interest is that it works.

Services

Organised by the situation you're in.

Four engagements, each scoped to a moment every CSD programme reaches. Fixed, bounded, and independent.

01

We're about to commit, and we're not sure what we're committing to.

Typical · 4–8 weeks
  • Scope definition and business case
  • Buy-versus-build
  • Vendor selection and RFP support
  • Scope challenge before contract

What you get

A scope your board can defend, a contract that doesn't buy capability your market will never use, and a documented buy-versus-build decision for every business feature.

02

We're mid-programme and it's slipping.

Typical · 3–6 weeks, then optional ongoing advisory
  • Independent programme review
  • Re-baselining
  • Resource and execution planning
  • Go-live prioritisation

What you get

An honest read of where the programme actually stands, and a prioritised path to go-live that separates what must be in release one from what the market can wait for.

03

Our vendor says yes to everything, and every yes has a price.

Typical · Retainer
  • Change-request triage
  • Requirements arbitration
  • Roadmap and pricing challenge
  • Dependency mapping

What you get

A defensible answer, per request, to the only question that matters; pay the vendor, build it outside, or don't do it at all.

04

The data and the connections are the part nobody planned for.

Typical · 4–6 weeks
  • Data migration strategy
  • Integration business flows
  • Testing strategy
  • Participant readiness

What you get

A migration, testing and integration plan that surfaces the problems in month two rather than in the dress rehearsal or user acceptance test

Portrait of Angeles Hernandez Acosta, founder of NovaFMI Advisory

The principal

Twenty years on the vendor side. Now, on yours.

Angeles Hernandez Acosta has spent more than 20 years working with financial market infrastructure (FMIs), out of which 9 years delivering Central Securities Depository market infrastructure. The past years as Senior Director of Product at Nasdaq, where she led a cross-functional product organisation delivering national CSD modernisation programmes across Latin America, the Middle East and Asia. Her work has covered everything from ISO 20022 migrations and T+1 settlement to corporate actions, securities lending and digital assets, always from the vendor's side of the table.

She holds an Executive MBA from ESCP Business School and the CFA charter.

I spent twenty years on the vendor side of these programmes. I now sit on yours.

That shift is why NovaFMI exists as an honest and independent advisory for CSDs navigating strategy, vendor selection, and execution.
